The short answer: intelligence is a better lawyer, not a better judge. Reasoning ability is largely a production skill — it generates arguments, spots weaknesses in opposing cases, and constructs coherent stories. Point that skill at a conclusion you have already reached and it does not audit the conclusion; it defends it, more fluently than a less capable person could. This is why the smartest person in the room is often the last one to abandon a failing plan.
That is not a paradox and it is not a character flaw. It is what happens when a general-purpose reasoning engine is pointed at a target chosen by something other than reasoning. Below is how that works mechanically — the dissonance that starts it, the identity that fuels it, the commitment that locks it in, and the blind spot that hides the whole process from the person inside it. Then the harder part: what actually interrupts it, given that being clever demonstrably does not.
Intelligence predicts argument quality, not argument balance
Start with the finding that reframes everything else. In studies of everyday informal reasoning, the education researcher David Perkins found that greater cognitive ability predicted producing more arguments — but overwhelmingly more arguments on one's own side. It did not reliably predict generating the arguments against one's position. The capacity scaled; the even-handedness did not.
The psychologist Keith Stanovich has since argued, across a long research programme on rational thinking, that myside bias — evaluating evidence in a way that favours your prior commitments — is largely independent of intelligence. It is one of the few biases that does not shrink much as measured cognitive ability rises. High-ability reasoners are not immune; they are simply better equipped to satisfy themselves.
Hugo Mercier and Dan Sperber's argumentative theory of reasoning offers a plausible explanation. On their account, reasoning evolved less to help a lone thinker reach truth than to produce arguments that persuade others and to evaluate the arguments others make. That predicts the asymmetry observed: strong at building a case, strong at attacking someone else's, weak at auditing your own.
The implication is uncomfortable. Being smart raises the ceiling on how good your reasoning can be, and equally on how good your rationalisation can be. Which one you get depends on something upstream: whether you had a stake in the answer before you started thinking.
The engine: dissonance between "I am competent" and "that was a bad call"
When a decision goes badly, a smart person faces a specific conflict. They hold a well-supported belief — I reason carefully and I am good at this — and now confront evidence that appears to contradict it. Leon Festinger's theory of cognitive dissonance describes what follows: the discomfort of holding two conflicting beliefs pushes for resolution, and the mind reaches for the cheapest available route.
Admitting the decision was wrong is expensive, because it threatens the competence belief. Reinterpreting the evidence is cheap, because interpretation is exactly what a capable reasoner is good at. So the defence is not a lie told to others. It is a genuine, felt reinterpretation:
- The outcome is reframed as a different question. "The strategy was right; the execution slipped."
- Bad luck absorbs the blame. Real uncertainty makes this permanently available — some good decisions do lose.
- The goalposts move quietly. The success criterion becomes the one the project happens to be meeting.
- The timeline stretches. "It hasn't worked yet" is unfalsifiable until the money runs out.
Notice that each of these is sometimes true. That is what makes them so effective. A crude rationalisation is easy to spot; a sophisticated one is indistinguishable from a fair-minded reassessment, including to the person making it. Identity makes the defence involuntary
Motivated reasoning gets much stronger when the belief is load-bearing for who you are.
The legal scholar Dan Kahan's work on identity-protective cognition documents an effect that ought to be startling: on politically charged questions, people with higher quantitative reasoning skill sometimes showed more polarised interpretations of the same data, not less. When the numbers supported the group-aligned conclusion, they read them correctly; when the same numbers pointed the other way, that skill went to work finding reasons to discount them. Ability was recruited by allegiance.
You do not need politics for this. Any decision that has been publicly attached to your judgement becomes identity-adjacent:
- The hire you championed in front of the leadership team.
- The architecture you argued for and won.
- The degree, the city, the career you chose at twenty-two and have been explaining ever since.
Once a decision is a claim about your competence, revisiting it honestly costs status, not just comfort. The reasoning that follows is protecting something real. This is also why dissent is so much cheaper from outsiders: they can evaluate the plan because they are not the plan.
Commitment locks it in: escalation, not just sunk cost
The sunk-cost fallacy — continuing a losing course because of unrecoverable past investment, documented in the 1980s by Hal Arkes and Catherine Blumer — is the version most people know. But it under-explains the behaviour of capable professionals, because the stronger effect is escalation of commitment, studied by the organisational researcher Barry Staw.
The distinction matters. Sunk cost is about money and effort already spent. Escalation is about personal responsibility for the original decision. Staw's work found that people who had personally made the initial choice allocated more additional resources to a failing course than people who inherited the same situation from someone else. Same losses, same data, different behaviour — the difference is authorship.
Combine this with the previous section and the trap is complete. The person best equipped to evaluate the project is the person who chose it, who is precisely the person whose evaluation is least trustworthy. Organisations then hand that person the reassessment because they have the most context. Context and conflict of interest arrive in the same body.
Its limit, honestly stated: persistence is not always error. Some plans genuinely need more time than their first evidence suggests, and abandoning every project at the first bad quarter is its own expensive bias. Escalation is diagnosed by how the decision is being defended — whether the criteria are fixed or drifting — not by the mere fact of continuing.
The blind spot that hides all of it
The last piece explains why none of this feels like it applies to you. The psychologist Emily Pronin and colleagues described the bias blind spot: people readily recognise biases operating in others while judging themselves relatively unaffected.
The mechanism is worth understanding. Assessing others, you have only their behaviour to go on, so you infer motives from outcomes. Assessing yourself, you consult introspection — and motivated reasoning does not announce itself. The search feels like curiosity; the reinterpretation feels like nuance. There is no internal sensation of being biased, so an honest self-check comes back clean.

What actually helps
Since insight fails, the interventions that work are structural — they change what you must produce, or who decides, rather than how carefully you introspect.
- Write the falsification condition before you commit. State, in advance and in writing, what evidence would mean this decision was wrong: which metric, what threshold, by when. Pre-commitment works because it is dated and specific — the criterion exists before the motivation to bend it does. Retrospective criteria are always met.
- Separate the decider from the reviewer. Whoever made the call should not own the reassessment alone. This is an organisational design choice, not a comment on anyone's integrity, and it should be framed that way.
- Judge process, not outcome. Ask what was known at the time and whether the reasoning was sound given that. This makes admitting a bad outcome survivable — a well-made decision can lose — which removes the identity threat that drives most of the defending.
- Run the premortem before the commitment, not after. The research psychologist Gary Klein's technique — assume it has failed, have each person write independently why — surfaces objections while dissent is still cheap. Afterwards, everyone is defending.
- Change what counts as a win. In cultures where reversing yourself on new evidence is read as weakness, escalation is the rational career move. Philip Tetlock's work on forecasting found that the better forecasters were the ones who updated readily and held loosely. Whether your environment rewards or punishes that is the single biggest lever, and it is not one an individual usually controls.
None of these makes anyone unbiased. They shift the odds by making the honest answer cheaper than the defended one — which is the only reliable move, because the defended answer will always be available and will always sound good.
